Marketing Budget for Small Businesses: A Simple Framework

How much a small business in India or the GCC should spend on marketing, how to split the budget across channels, and a sample ₹50,000/month plan.

Marketing Budget for Small Businesses: A Simple Framework

A simple rule of thumb: established small businesses spend about 5–10% of revenue on marketing, and growing or newly launched ones 10–20%, provided each customer is profitable. Split the money three ways: foundations (website, tools, content), acquisition (ads, partnerships), and retention (WhatsApp, email, CRM follow-ups). Then review monthly by cost per customer.

The 3-bucket framework

Bucket Share (typical) What it covers
Foundations 20–30% Website, brand, CRM, WhatsApp/email tools, content creation
Acquisition 50–60% Google, Meta and LinkedIn ads, influencers, events, SEO/GEO
Retention 15–25% WhatsApp broadcasts, email automation, loyalty, reviews

Step 1: know your numbers

  • Average order value (AOV) or deal size
  • Gross margin per sale
  • Repeat purchase rate
  • Customer lifetime value (LTV) = AOV × purchases per year × years retained × margin
  • Maximum affordable cost per customer (CAC): usually a third or less of LTV

Step 2: fix the foundations first

Before spending on ads, make sure you have:

Step 3: pick 1–2 acquisition channels

Business type Start with
Local services Google Search + Google Business Profile + Click-to-WhatsApp
D2C / e-commerce Meta ads (reels, UGC) + WhatsApp cart recovery
B2B LinkedIn (organic + ads) + Google Search + email
Education Meta lead ads + WhatsApp nurturing + Google Search

Step 4: invest in retention

Selling again to existing customers is typically far cheaper than acquiring new ones. WhatsApp broadcasts, email sequences and timely follow-ups often deliver the best return per rupee.

Step 5: review monthly

  • Cost per lead and cost per customer by channel
  • Lead response time: aim for minutes, not hours
  • Retention revenue from WhatsApp and email
  • Cut the bottom 20% of spend and move it to the winners

Common budgeting mistakes

  • Spending on ads before the website and follow-up are ready
  • Spreading a small budget across five channels
  • Paying for tools nobody on the team uses
  • Measuring likes instead of revenue
  • No budget for creative refreshes

Quick answers

Questions readers ask.

What percentage of revenue should a small business spend on marketing?

Many small businesses spend 5–10% of revenue. Newer businesses trying to grow quickly often invest 10–20% for a period, provided unit economics work.

What if I have almost no budget?

Start with free and low-cost basics: a Google Business Profile, a WhatsApp Business setup, consistent social posts, referrals, and a simple website or landing page.

Should ad spend or tools come first?

Basics first. Ads send people to your website and WhatsApp; if those can't convert or follow up, ad spend leaks.
